Production secrets nobody reads without a reason

Managing production secrets securely means storing them encrypted, letting only named identities decrypt them and delivering them to workloads at runtime. BuiltForProd deploys a blueprint where repository access alone never reveals a secret.

01 Outcomes

What changes for you

  • Secrets leave chat and laptops

Values live encrypted in one repository, so nobody pastes a database password into a message or keeps a copy in a forgotten file on their machine.

  • Access is a key decision, not a habit

Reading a production secret depends on who may use the production key. A developer who can merge code still cannot read the value behind it.

  • Changes get reviewed like code

Adding or changing a secret is a pull request with a history, and a check stops placeholder values from being merged by mistake.

Reference architecture

Follow a secret from repository to runtime

The blueprint is a path with four stops and a plan for bad days. Choose a stop to see what happens to a secret there, who can touch it and what stays out of reach.

  1. Repository GitSOPS

    Repository

The secret is committed as ciphertext. Reviewers see that a value changed and who changed it, but never the value itself.

  2. Encryption AWS KMSA key per stage

    Encryption

Each stage has its own key in the security account. Being allowed to use the production key is an identity decision, separate from any repository permission.

  3. Sync Pipeline roleParameter Store

    Sync

When a change is merged, a dedicated role decrypts the value and writes it to the parameter store as an encrypted parameter. People never do this step by hand.

  4. Runtime External SecretsRead-only role

    Runtime

A read-only role hands the value to the running service. The service has no path back to the source files, and no plaintext copy is ever committed.

  5. When it goes wrong Rotation runbookIncident playbook

    When it goes wrong

Rotation is a written manual procedure rather than a hidden script, and a playbook covers cases such as a plaintext value committed by mistake or a key that may be compromised.
